I manage buying for a 12-person e-bike repair shop—roughly $300k in orders every year, across 15-plus vendors. I report to both operations and finance, which means I get squeezed from two sides. When I took over purchasing in 2020, I thought I understood what “cheaper” meant. I didn’t.

Let me start at the moment that changed how I buy. October 2024, a Thursday afternoon. A customer brought back a conversion bike we’d sold six weeks earlier—a Bafang mid-drive kit. The motor was grinding. Our mechanic pulled the cover and showed me the problem: the ball bearings inside the drive were shot. Worn, gritty, and in his words, “cooked.”
I’m not a mechanic. I’m the person who buys the parts. So when he said the bearings were bad, I asked a question that made every tech in the shop groan: “What’s a ball bearing?”
He explained it in about thirty seconds. Small steel balls in a ring that let the motor shaft spin smoothly. If they’re cheap or misaligned, they wear out fast. And when they fail, the whole motor is toast.
That was the moment everything clicked.
How We Got a “Compatible” Motor We Never Should Have
Back up to July 2024. We were out of stock on the Bafang motors we normally install. Our distributor had a two-week backlog. The owner of 5th Gear Motors—a local shop we trade parts with—told me about a supplier he’d been using. “Same specs as the Bafang, about $180 less per kit.”
That phrase got my attention. Same specs, lower price. Finance would love that.
The upside was real: at $180 less per unit, five kits saved the shop about $900. The risk was compatibility. These weren’t genuine Bafang units; they were “Bafang-compatible.” I kept asking myself: is $900 worth potentially putting a customer’s bike—and our reputation—on the line?
I asked the supplier for documentation. They sent a one-page spec sheet that looked like it had been written years ago. The wiring diagram was a scanned photocopy, which was kind of a red flag I chose to ignore. To be fair, the motors arrived on time, looked the part, and the first install went smoothly. For about two weeks.
The “compatible is just as good” thinking comes from an era when e-bike motors were simpler and tolerances were looser. That’s changed. Modern mid-drive motors run hot, and they run under load. There’s no room for a bearing that’s “close enough.”
What the Cheap Bearings Actually Cost Us
The first failure was bad enough. The motor noise was our problem, so we agreed to replace it. But the supplier’s warranty required sending the motor back—shipping, inspection, six weeks minimum. The customer still needed a bike.
We bought a genuine Bafang motor to replace it. Full price, overnight freight. The $180 I saved on the initial purchase turned into $320 in unplanned spend, plus four hours of labor across two technicians.
Then the second motor failed. Then the third.
I stood in the back office with the shop owner, staring at the invoice pile. The math was brutal. Five “savings” of $180 each. Three warranty replacements, one customer refund, two negative Google reviews, and a reputation hit I still can’t fully quantify.
Why do companies like Bafang charge more? I used to think it was the brand name. After this, I understand: it’s the engineering. Genuine Bafang motors have consistent bearings, proper seals, and controllers that actually pair with their displays. The knockoffs had no-name bearings that looked identical until they were under load. The question isn’t “is the cheap motor cheaper?” It’s “what does the cheap motor cost you when it fails in front of a customer?”

Around the same time, I was helping a client compare quotes for industrial servo motors. Their vendor sent pricing that matched what they’d found searching for “servo motor price India”—dramatically cheaper than US or European suppliers. The client was thrilled. I was nervous.
My research showed the price gap in servo motors comes from the same place as the gap in e-bike motors: bearings, magnets, encoders, grease. Cheap units are built to a specification. Expensive units are built to a tolerance. I’m not saying all India-made servo motors are bad—some are excellent. But when someone searches “servo motor price India,” they’re hunting for the lowest number. And the lowest number usually means something got left out.
Same logic, different product. Now when someone asks me for the cheap option, I ask them: what are you willing to have fail?
Quality Is the Brand
Here’s what I believe now, and it’s not a corporate line: the quality of what we put on a customer’s bike isn’t just a parts decision. It’s a brand decision.
When that first customer heard her motor grinding, she didn’t blame 5th Gear Motors or the supplier. She blamed our shop. The smell of a cheap motor burning in July heat? In her memory, that’s our shop. The two negative reviews? They mention us by name.
Would a genuine Bafang motor have failed? Any motor can fail. But Bafang’s failure rate is lower, and more importantly, genuine parts are available. Bearing quality also isn’t subjective—ABEC tolerance classes define how precisely bearings are made, and they’re a useful reference point when comparing motors. I checked Bafang’s published service documentation (accessed January 2025) before we standardized our repair bench; the parts are specified by number, not by vague equivalents.
Because parts were available, we turned the failure into a service line. “Bafang motor repair” is now a tagged category on our website. Customers search for that specifically. Being able to say “yes, we rebuild these, and here’s exactly which bearings we use” builds more trust than any low price ever did.
The 48-Hour Decision That Should Have Gone the Other Way
Here’s the decision point I keep going back to. I had 48 hours to commit to the order of five “compatible” motors. The alternative—waiting for the genuine Bafang shipment—meant telling two customers their builds would be delayed. Normally I’d run a new vendor through two full weeks of qualification: sample order, liability proof, customer references. But there was no time. I went with the recommendation from a shop I trusted, based on limited criteria: a word-of-mouth reference and a one-page spec sheet.
In hindsight, I should have pushed back on the timeline. But the owner was stressed about revenue, and I felt that pressure. I made the call with incomplete information. That’s on me.
What’s Changed in Our Purchasing
The system isn’t fancy, but it holds:
- Genuine Bafang motors only, listed in our parts sheet as bafang-motor with the model SKU. No “equivalents.” If a customer can’t swing the price, we offer a tested hub motor option instead of a cheap mid-drive imitation.
- Every new supplier gets a sample order—one unit, not five. A mechanic inspects it before we offer it to anyone.
- I call suppliers’ past customers—not their references, but people I know in the industry. If a supplier can’t handle three phone calls, they probably can’t handle a warranty claim either.
- We built a small repair bench for ebike motor Bafang rebuilds. When a genuine motor wears out, we can rebuild it in about 48 hours with quality bearings. That’s faster and cheaper than replacing the whole unit.
What I’d Tell a Buyer in My Position
First, cheap motors are expensive. Five $180 savings produced roughly $2,700 in replacement costs, labor, refunds, and lost future business. I tracked it all year out of morbid curiosity.
Second, ask “what’s a ball bearing?” before you buy, not after. I spent an afternoon with our mechanic learning which bearings go where. It’s not complicated. But I never knew, because nobody in purchasing asks about bearings.
Third, quality perception is sticky. The woman whose motor failed? We fixed it, refunded part of it, and gave her a discount on accessories. She still hasn’t come back. That’s a $3,000 lifetime customer lost over a $12 bearing.
The Verdict
If you’re weighing a Bafang motor against a cheaper “compatible” option, I can only show you our P&L. It says buying a genuine Bafang ebike motor isn’t an expense. It’s insurance. You don’t have to buy the premium motor. But if you don’t, be ready for the day the cheap one fails in front of a customer—because that day will come. And when it does, your name is on the door, not the supplier’s.
The good news: it took one failure to change my approach. As of January 2025, we’ve rebuilt 14 Bafang motors in-house, and every one of those repair customers has come back for service work. I’d rather you learn from my invoice pile than from your own.
